This is the cold email plan we'd run for an affiliate marketing agency that builds and manages affiliate and partner programs for one industry. The signals are easy to find. Search the best of articles in their category and see who gets linked.
Your market is every company in your industry whose buyers read reviews and comparisons before they buy. Software buyers read comparison articles and brand buyers watch creators. Both are partner channels.
These are the signals worth looking for.
Check the footer for an affiliates or partners page. No page means no program.
An affiliate page with old terms or a signup form that leads nowhere means the program was launched and left alone.
Check their competitors' affiliate pages. Programs on Impact.com and PartnerStack often show the platform on the signup page.
Search phrases like best payroll software for accountants and open the top results. When the articles all link to competitors and none mention this company the partners are working for someone else.
Search their brand on YouTube and in blogs. People already recommending them for free are the first partners to sign.
Crunchbase shows new rounds. A partner program suits a company after a raise because commission only gets paid when a sale happens.
At smaller companies the founder or the head of growth decides. At bigger ones it is the head of partnerships.
Thirty sites and creators already writing about their category with who each one links to today. Ahrefs shows who links to their competitors.
It works because it is a recruiting list with the proof already attached.
Walk through it on a 15 minute call. Some of those partners will suit their brand and some won't and they know which. The next step is someone signing the right ones up.
Their competitors' public affiliate terms side by side. The commission and how long a referral counts and the payout rules.
It works because it answers the first question any partner asks.
Go through it on a call because the right terms depend on their margins and only they know those. Setting competitive terms is part of what you run.
Recruit their first ten partners from the list at no charge. They approve the terms and each partner before anyone joins.
It works because partners only cost money when they sell. The first sales from those partners make the retainer an easy decision.
It starts with a 20 minute call to agree the commission and the kinds of partners they want. Aim to have the first partners live within 30 days of that call.
Each segment gets its own email because a specific email gets more replies than a general one. Split each segment by sub-industry too so the examples in the email fit the reader.
Keep each email under 100 words with one reason for writing and one line of proof and one offer and one question. The proof lines are examples of the kind of result to use. Swap in real results of your own before anything goes out.
Lead with the top article and who it links to. Offer the partner list.
Hi {{first_name}},
Searched "{{search_phrase}}" and opened the top five articles. All five link to {{competitor}}. None mention {{company}}.
Those writers get paid when they send a sale. Put together the 30 sites I'd recruit first.
A program we built last year had partners sending 60 sales a month by its sixth month.
Want me to walk you through the list?
{{sender_first_name}}
Lead with the competitors who have one and ask for a call directly.
Hi {{first_name}},
{{competitor}} and {{competitor_2}} both pay partners to recommend them. {{company}} doesn't have a program yet.
We build and run partner programs for {{industry}} companies. One client's program went from zero to 45 active partners in its first quarter.
Worth 15 minutes to see what a program would look like for you?

Lead with their own affiliate page and what is out of date. Offer the commission comparison.
Hi {{first_name}},
Found the affiliate page on {{company}}'s site. It looks like nobody has touched it since {{last_update}}.
Pulled your competitors' current terms side by side. Yours are behind on {{weak_term}}.
New terms and fresh partners doubled sales from a client's old program in four months.
Want me to walk you through the comparison?

Lead with the creator or site already recommending them. Offer to recruit the first partners free.
Hi {{first_name}},
{{partner_site}} recommended {{company}} in {{post_month}} without being paid. There are more like them.
Happy to recruit your first ten partners free. You'd approve the terms and each partner before anyone joins.
The first ten partners we recruited for a client sent 38 sales in their first two months.
Interested?

Send two follow ups in the same thread three to five days apart.
Each reply should end in a booked meeting that actually happens. The lead magnet and the offer get delivered on that call and never go out as a file to read later.
The replies below cover the three ways people say yes.
They asked for the partner list. The call is where they pick who fits their brand.
Hi {{first_name}},
Happy to. A few sites on the list won't suit {{company}} and you'll spot them faster than I will. Fifteen minutes is enough to go through all 30 and pick the first ten to approach.
Does Tuesday at 10am or Wednesday at 2pm work?
{{sender_first_name}}
They want the first partners recruited free. The call sets the terms.
Hi {{first_name}},
Great. I need 20 minutes with you to agree the commission and the kind of partners you want. Outreach starts the week after that call.
Does Thursday at 11am or Friday at 3pm work?
{{sender_first_name}}
They said yes to a call. Tell them what they'll leave with so they show up.
Hi {{first_name}},
Perfect. I'll bring {{competitor}}'s terms and the partners sending them sales and a plan for {{company}}'s first 90 days. You'll leave knowing what a program would cost to run.
Does Monday at 1pm or Tuesday at 9am work?

Results aren't guaranteed and nobody honest can promise a number before the first emails go out. A few things decide how a campaign does.
The first few weeks show how the market responds. The list and the copy and the offer get sharper from there.
We build and run this campaign for one agency per industry.
This page is a starting point and a strategy we'd happily test ourselves. Working together gives us more context on your agency. That context lets us add better strategies and build better lists and offers and automations for you.
Thirty minutes on your market and how we'd reach it.
