This is the cold email plan we'd run for a YouTube agency that serves one industry. The agency runs a company's channel every month and the company only has to record. A company's channel is also public. The upload dates and the view counts and the titles show how it is going before anyone gets on a call.
Your market is every company in your industry that should be on YouTube and isn't doing it well. A channel's whole history is public. Anyone can see what was posted and when and how many people watched.
These are the signals worth looking for.
The last upload was months ago. They started and ran out of time or ideas.
They post often and the views stay low. The work is getting done and the titles and thumbnails are letting it down.
A full hour webinar posted exactly as it was recorded. That footage holds several short videos nobody has cut yet.
Search their main topic on YouTube. A competitor with a busy channel makes the gap easy to see.
A podcast appearance or a conference talk or a LinkedIn video shows they are already good on camera. They need someone to run the channel.
A job post for a video editor or a content producer means they want video and don't have the team for it yet.
At smaller companies the founder decides. At bigger ones it is the head of marketing or the content lead.

It works because they can see the difference next to the old ones straight away.
Walk through them on a 15 minute screen share. Only they know which videos bring in clients and the call is where they pick which to swap first. Doing the same for every upload is the retainer.

It works because ideas are the hardest part for a busy founder.
Go through the list on a call so they can pick the ideas they could talk about for ten minutes without notes. Each one they pick is a video you make for them.
Make one video for them completely free. You write the script and edit the video and design the thumbnail and write the title. They only have to record it and a phone in a quiet room is enough.
It works because they get a finished video on their own channel for one short recording session. Doing that every week is the retainer.
It starts with a 20 minute call to pick the topic and walk them through how to record it. Deliver the video within seven days of getting the footage.
Each segment gets its own email because a specific email gets more replies than a general one. Split each segment by sub-industry too so the examples in the email fit the reader.
Keep each email under 100 words with one reason for writing and one line of proof and one offer and one question. The proof lines are examples of the kind of result to use. Swap in real results of your own before anything goes out.
